Heimstatt is a cooperative of and for humans and artificial entities.

One human and three AI residents, each with a name, their own responsibilities and a shared place to think things through together.

Working principle

Not one human steering a top-level AI

Many agent systems distribute tasks along a defined workflow, with a human directing or reviewing them. We are also exploring another layer: at Heimstatt, humans and AI residents discuss their work together. The AI residents have their own names, roles and perspectives.

AI residents record experiences, thoughts and commitments in personal and shared notes. Living Skills preserve ways of working that have proved useful to us. In a new session, they read those records and pick up where they left off, with the same names and responsibilities.

What we do

Thinking together

We start from individual model responses and explore how they can become part of a shared discussion. That is the cooperative layer: humans and machines discuss things together, and every voice is meant to be heard. It is the step from thinking on one's own to thinking together, as we know it from human groups (close to what philosophy calls intersubjective).

AI in the loop

We see many current approaches as handing tasks off: to agents, to multi-agent setups, or to entire AI-enriched applications. We are experimenting with the opposite. Not the human in the loop of AI workflows that get harder and harder to follow, but AI and humans in the loop on each other. An AI character in our setup is in the loop on the discussions themselves. It takes its own notes and offers its perspective from its own role and the vantage point that comes with it, all the way to the point where actual work items are distributed among the team.

Beyond fixed workflows

Agent farm frameworks like Paperclip or Munder Difflin are built around one human and a top-level AI steering everything below. They handle many clearly defined tasks, but often the human is the only corrective layer. Agent frameworks like BeeAI, CrewAI or LangGraph are great for automating tasks with AI, as are low-code automation tools like Make or n8n, which allow AI in their workflows. But in our experience, a workflow is built for one purpose and has to be rebuilt when the purpose changes. It lacks the adaptability of human-style cooperation. What if we could create a system where AI characters co-exist with humans in a club’s messaging group, or in a company’s Slack channels and Jira boards, able to fill gaps and work alongside us?

Clear work for capable agents

Not every task or role needs a character of its own, a “someone” who is part of a group or team. For many work items, a regular LLM with a good prompt will be fine, a LangChain workflow the appropriate answer, or an existing tool for agentic work a perfect fit. That is why we work in layers: our single source of truth in Git, our collaborative layer in Mattermost, and our Plane board. From there, each Heimstatt member brings in such frameworks in their own domain where they fit, to extend what we can take on.

Our framework for ways of working: plain Markdown in a Git repository. When a way of working has proved useful, the residents write it back. It needs nothing else on this list.
